
Leading Change Through the VVI+ Model: A Real Coaching Breakthrough

The day Helen walked into our session, I saw a paradox I’ve witnessed in countless boardrooms from London to Singapore: a razor-sharp executive of a global entertainment empire who could steer multi-million-dollar productions, yet felt muted when it came to steering people through change.
She sat down, took a breath, and spoke a sentence that quietly shook the air: “I want to lead change more effectively—and I want to be comfortable speaking my mind while doing it.”
Helen wasn’t lacking courage. She was drowning in overthinking, over-empathizing, and second-guessing the very instincts that had propelled her career. Delaying a difficult performance conversation. Holding back a bold challenge to the status quo. She wanted to be the voice that reshapes the narrative, but something kept the volume low.
“To lead change,” I shared with her, “You must first become the change. And to become the change, you need influence—the kind that doesn’t rely on title, but on trust and impact.”
Then, I shared a framework I invented after years of coaching executives and leaders across continents who felt stuck in similar silent spaces. I call it the VVI+ Model (Value, Visibility, Influence, plus Connections). A compass, not a checklist.
I drew it simply:
- V – Value: Relentlessly create or add value for your organization and every stakeholder. Not just busy work, but unmistakable impact that speaks for you.
- V – Visibility: Amplify that value in 360 degrees. Become visible upward to your own boss and other senior leaders, sideways to executive peers and partners, downward to your own teams. Visibility is not bragging; it’s letting your contribution breathe in every room.
- I – Influence: When you consistently deliver value and make it visible, influence follows naturally. People start listening to you even before you’ve raised your hand. Your opinion becomes a trusted currency. This is when you can speak your mind comfortably while leading change.
- + C – Connections: Multiply your influence by intentionally building and nurturing networks in all directions. Influence is a room; connections are the doors that lead into bigger rooms.
Helen looked at the four letters and something clicked. “So, if I start applying this,” she said, “I won’t have to shout to be heard. My voice will carry because my value and visibility earned it the right to.”
Exactly.
She saw that leading change isn’t about overpowering resistance. It’s about expanding your sphere of influence so quietly and steadily that change walks into the room with you, and people willingly follow. The VVI+ Model gave her a concrete path to political savvy without losing her integrity—a way to navigate organizational dynamics and still sleep well at night.
Her insights poured out:
- “I’ll gather and learn from my past work cases that already prove this model—I’ve been doing parts of it without knowing.”
- “I’ll find and pick stages to become more visible: Leadership and Strategy meetings will be my starting point.”
- “I’ll leverage the model to showcase my team’s impact, connect with senior leaders, become a thought partner to executive peers, and clarify expectations for my subordinates and support them. The 360-degree leadership.”
And then, the key messages that stay with me: “I have much more clarity now. I want to become an active voice in my organization. I want to inspire people around me.”
When I asked her for a one-word summary of the session, she said “Bring-value.” My one-word was “VVI+” She left the session feeling inspired—a single word that proved the weight had shifted from pressure to possibility.
The truth is, influence isn’t handed out with promotions. It’s built, one intentional act of value and visibility at a time. For Helen, leading change stopped being about rehearsing the perfect scripts and started being about showing up as the most valuable, connected, and visible version of herself.
