In the bustling world of business, challenges are inevitable. Today, our story centers on finding innovative solutions to unsolvable problems in organizations.
Imagine entering a room full of newly recruited agents, each brimming with potential but struggling to meet their goals.
The importance of their missions could not be overstated. With new agents submitting cases at a success rate of just 20% for several years in a row, the aim was to elevate the success rate to the 40% target.
My coaching session helped generate actionable strategies and “how-to” measures for an organizational leader called, “Martin”.
Our first step was to understand the root causes of the 20% success rate:
- Leaders, specifically Unit Managers, are not providing adequate support to their agents.
- Products are overly complex and not user-friendly.
- Training times are inconvenient for part-time agents who often have to train at night.
- Incentives and rewards are insufficient to motivate the agents.
Armed with these key insights, we brainstormed a series of actionable strategies to tackle these challenges head-on:
Pulse Survey: We started by sending out a pulse survey to new agents to pinpoint the root causes of their struggles. This is our way of listening to the voices on the ground.
Exit Interviews: Conducting exit interviews with agents who have left helps us gather in-depth insights into their reasons for quitting.
Consultant’s Dilemma: Despite having hired a consultant, the solutions provided did not yield the desired results. Martin shared his frustration, adding an element of urgency to our mission.
Leadership of Leaders: Recognizing that the leadership quality of Unit Managers was pivotal, we focused on enhancing their ability to deliver business results.
Pareto 80/20 Rule: We adopted the Pareto Principle, directing our efforts towards the 20% of Unit Managers and agents who generate 80% of the results. This strategy was founded on the belief that “less is more.”
Role-Model Program: Identifying and leveraging the success stories of role models within the organization, we deployed their strategies across larger groups to inspire and motivate.
Learn-from-the-BEST Program: Encouraging successful Unit Managers to mentor their peers fostered a culture of shared wisdom. Recognizing and rewarding these mentors were essential for sustaining their commitment.
Pilot Project: Launching a pilot group project allowed us to test and refine our strategies before rolling them out organization-wide.
Motivation Discovery: Understanding what drives each individual is key to unlocking their full potential. When we aligned our incentives with their true motivations, they became wholeheartedly committed.
Through these actionable strategies, we uncover key insights:
- There are potential solutions to this persistent problem.
- Leadership holds the key to resolving these challenges.
- Leaders must provide continuous coaching and mentoring to their agents.
- Less is more – focusing on the most impactful actions yields the greatest results.
- Starting small with pilot groups allows for measured and effective implementation.
This story is a testament to the combined power of leadership and coaching and their ability to turn the impossible into the possible. Through thoughtful strategies, unwavering commitment, and a focus on leadership, we achieved success that once seemed out of reach.
